I am new to being a manager in a very flat organization. I have just two folks I manage, and they are not technically directs - they officially report to a higher up manager. However, this manager has basically waved off on the task of providing ongoing guidance, development or feedback and has made it clear to me that she will be asking me for input when it comes time to write reviews, and has directed my team to talk to me when they have questions about their growth, development etc. This was all sort of hinted to me when I was hired but only became crystal clear in the last few weeks during our yearly evals.

Additionally, I work VERY closely with these team members - we are in each other's offices all the time! We talk ALL the time! So, given that they are literally crying out for feedback, support, and actual management, it is clear to me that I need to start feedback and/or 03s for them. Feedback will actually be very easy for me to roll out, I think, even though I know it's supposed to come later. But I'm wondering about the 03s. Is it overkill when I see and talk to these people all the time? Would every 2 weeks be okay? Or should I stick to weekly and go from there?

They're both excellent staff, BTW, no major issues, both very hardworking, sharp, and enthusiastic. It is definitely an issue of helping manage their ongoing growth and development and providing minor course corrections on things they need to work on.

Great question first of all! Mark mentioned something in a cast a while ago, that O3's are essential for your team, but they are likewise useful for other relationships with people you work a lot with and that impact your business. This really dropped the penny for me and I have since then set up regular 1 to 1 sessions with the key people & clients that I work with, which have given just as much benefit as with my directs. 
Why? very simple, when I have stuff I need to discuss with these guys and it's not extremely urgent, I put it in the 1:1 bucket, which makes me a lot for effective, as these meetings have very good content and we get through a large number of topic's and as with all O3's, they help building relationships with the people that can make a difference to my business.

So my point of this story is: "Does these people have a big impact on your business and you ability to reach your goals?" If yes is the answer, go ahead with weekly O3's!
