I have a situation in which my direct reports and I work together every day.  We are in close contact and communicate regularly about work and personal topics like family.  I am finding it very difficult to stick to the regularly structured format of the O3's.  So I was thinking about restructuring the format a bit to touch on those topics we don't seem to get to throughout the day such as their personal and professional goals.  I am struggling with the best way to do this.  Thoughts / comments are encouraged.

Just adjust the time you spend on the project / operational issues.  10 minutes for them: it can be about their weekend, their dogs, whatever.  Likewise, your 10 minutes can be more company issues that affect this person, your weekend, etc.  And the last 10 minutes are what you want to do: career development.  

It's OK if it turns out to be 7 - 8 - 15 minutes.  It's not hard and fast.
